The three labels sound like a pricing tier, and that framing is where buyers get burned. Offshore, onshore, and nearshore are not cheap, medium, and expensive. They are different trade-offs across time zones, communication, legal recourse, and the hidden cost of rework. The lowest hourly rate can produce the highest total bill. Defining each model
The three terms describe where your development team sits relative to you, the US-based buyer.
- Onshore means the team is in the same country. For a US company, that is a US firm with US employees. Kadmoon is an example: a senior in-house team based in Austin, Texas.
- Nearshore means a nearby country in a similar time zone. For US buyers, that usually means Latin America, with a few hours of overlap at most.
- Offshore means a distant country, typically eight to twelve time zones away, where the workday barely intersects yours.
These are not rigid categories. Plenty of firms blend them, with US-based leadership and offshore delivery. That blend matters, because the model that shows up on your invoice is not always the model doing your code review. The whole category is large and growing: the global IT services outsourcing market was valued at about $744.6 billion in 2024 and is projected to reach $1.22 trillion by 2030, an 8.6% compound annual growth rate. Cost vs total cost
Hourly rate is the number everyone leads with, and it is the most misleading. The gaps are real. The US Bureau of Labor Statistics put the median software developer wage at $133,080 a year as of May 2024, which lands a median US developer's fully loaded bill rate somewhere in the $90 to $150 an hour range once a firm adds overhead and margin. Nearshore Latin America comes in lower, with reported blended rates commonly in the $34 to $92 an hour band depending on country and seniority. Offshore rates in South Asia often sit lower still.
The question is what you pay per unit of working software, not per hour of effort. Total cost absorbs the things a rate card hides: rework from miscommunicated requirements, extra management overhead to bridge the gap, slower feedback loops that let a wrong assumption run for two weeks before anyone catches it, and the internal hours your own team spends translating and reviewing. A cheaper rate with 40% more hours and heavier oversight is not cheaper.
The market itself has learned this. In Deloitte's 2024 Global Outsourcing Survey, cost is no longer the dominant driver it once was: where roughly 70% of firms named cost savings as the primary reason to outsource in 2020, that share has fallen sharply as access to skilled talent and speed became the point. Time zones and communication
Time-zone overlap is the quiet variable that decides how a project feels day to day. With an onshore team, a question asked at 10am gets answered at 10:15am, and a blocker found in the morning is unblocked by afternoon. With a twelve-hour offshore gap, that same question costs a full day: you ask, you sleep, they work, you wake up to an answer that raises another question.
For work with tight iteration, ambiguous requirements, or frequent decisions, overlap is worth a lot. For well-specified, self-contained work, it matters less. Nearshore sits in between, usually giving you a few genuine overlap hours, which is often enough for a daily sync and quick unblocks. That overlap is a large part of why Latin America has grown as a delivery region for US buyers even though its rates are not the lowest available.
Communication is not only clock hours. Domain nuance travels better without a language and cultural gap. Quality, IP, and risk
Quality is not tied to geography. Excellent engineers work everywhere, and so do weak shops. India alone remains the largest offshore delivery market on earth, home to some of the strongest engineering organizations in the industry. What geography changes is your recourse when things go wrong and how you protect what you are paying to build.
IP protection is a real consideration. Enforcing an assignment clause or pursuing a dispute across borders is slower, costlier, and less certain than doing it under a single legal system. An onshore contract sits under US law with US courts, which is simpler if a relationship sours. Whatever model you choose, the contract should assign you 100% of the IP and hand over the repository, credentials, and CI/CD on delivery. Continuity is the other risk. Some offshore arrangements rotate engineers between clients, so the person who understood your system in month two is gone by month six. Ask directly whether you get named, dedicated people and whether they are employees or subcontractors. A team of full-time employees with no subcontractor churn is easier to hold accountable.
What the models actually cost
The numbers below are indicative bill-rate ranges, not quotes, and they move with seniority and scope. The point is the shape of the trade-off, not a precise figure.

When each model fits
No model wins universally. Match the model to the shape of your project.
- Offshore fits well-specified, lower-ambiguity work where cost is the dominant concern and you have strong internal management to bridge the gap. Think a defined build with clear acceptance criteria and few real-time decisions.
- Nearshore fits teams that want meaningful time-zone overlap and lower cost than onshore, and who can accept a modest coordination gap. It is a common middle path.
- Onshore fits complex, ambiguous, or regulated work, tight iteration, and cases where domain nuance and legal clarity outweigh a lower rate. Anything touching US compliance, sensitive data, or fast-changing requirements leans this way.
Company stage matters too. A startup validating a product benefits from the fast feedback of an overlapping team. A large enterprise with a mature spec and a strong PMO can manage a distant team more comfortably.
Making the right choice
Start from your project, not from a rate card. Ask three questions. How ambiguous is the work, and how much real-time collaboration will it need? How sensitive is the IP and the data, and how much does legal recourse matter? And how much internal capacity do you have to manage a team across a large time gap?
If the answers point to high ambiguity, sensitive data, and thin internal bandwidth, onshore usually earns its premium. If the answers point to a clear spec, lower sensitivity, and strong internal management, offshore or nearshore can deliver real savings.
