Custom software vs platform solutions: pros and cons

The choice between custom software and a platform solution is not really build versus buy. It is a question of how far someone else's product can bend before it starts to break your process. Platforms have gotten genuinely good. Many teams run for years on a well-configured platform and never need to write a line of code. The trouble starts when your workflow and the platform's assumptions diverge, and that divergence is exactly what this comparison is about.

What platform solutions offer

A platform solution is a product built to be configured rather than coded. Think of a low-code app builder, a CRM you extend with custom objects, or an industry suite with modules you toggle on. You get a running system quickly, a vendor who maintains the core, and a community of other users hitting the same problems you are. The category is large and growing fast: Gartner put the worldwide low-code development technologies market at $13.8 billion in 2023 and forecast it toward roughly $44.5 billion by 2026, which tells you how many buyers are reaching for configuration first.

The appeal is real. Someone else handles hosting, security patches, and upgrades. You avoid the upfront cost of building from nothing. For processes that look roughly like everyone else's (standard accounting, basic ticketing, common sales pipelines) a platform is often the right answer, and building custom would be a waste of money. The honest version of this comparison starts by admitting platforms win a lot of the time.

Configuration vs code

The dividing line is configuration versus code. Configuration means changing behavior through settings, fields, rules, and drag-and-drop screens the vendor exposed on purpose. Code means writing logic the vendor never anticipated. Every platform draws a boundary around what you can configure, and that boundary is where the pros and cons live.

Inside the boundary, platforms are fast and cheap to change. Outside it, you hit a wall. You might get partway there with the platform's scripting layer or a marketplace add-on, but those extensions run on the vendor's terms, break on upgrades, and often carry their own fees. Custom software has no boundary of that kind. If the business needs a behavior, you build it. There is a middle zone worth naming, because it traps a lot of teams. Many platforms offer just enough scripting to make heavy customization look feasible, so a business keeps investing in the platform long past the point where a custom build would have been cheaper. Each customization works, but it depends on internal knowledge of the vendor's quirks, it has to be re-tested every time the vendor ships an upgrade, and it cannot be moved anywhere else. You end up with a custom system after all, except you do not own it and you are still paying subscription fees on top. The honest question is not whether the platform can technically do the thing, but what it costs to make it do the thing and keep it working.

Cost and time-to-value

On day one, platforms win the cost comparison. Subscription fees are predictable, and you are live in weeks. Custom software has real upfront investment and a longer runway before the first users log in. If speed to a working system is the only thing that matters, the platform looks obvious.

The picture shifts over a three to five year horizon. Platform costs scale with seats and usage, and heavy customization piles on integration and add-on spend. The waste is easy to underestimate. Zylo's 2024 SaaS Management Index found the average enterprise managing 291 SaaS applications and wasting about $18 million a year on unused licenses, with roughly half of purchased seats going unused. A custom system front-loads cost, then flattens, and you are not paying per user to a vendor forever. Run the math on your actual seat count and growth curve rather than trusting the sticker price.

It is also worth being clear-eyed about delivery risk on the custom side. The Standish Group's CHAOS research, which tracks tens of thousands of projects, put only 31 percent of software projects in the "successful" bucket, with 50 percent challenged and 19 percent failed in its 2020 data. The same research shows small, tightly scoped efforts succeeding at far higher rates than big-bang builds, which is the strongest argument for phasing a custom project rather than attempting it all at once.

Flexibility and lock-in

Flexibility and lock-in are two sides of one coin. A platform gives you flexibility within its model and locks you into that model everywhere else. Your data lives in the vendor's schema. Your customizations use the vendor's proprietary tooling. When the vendor raises prices, changes the roadmap, or sunsets a feature you depend on, you have limited recourse.

Custom software inverts this. You own the code, the database, and the deployment. There is no per-seat penalty for growth and no vendor who can deprecate your workflow. The trade-off is that ownership means responsibility: you or your partner maintain the thing. For many buyers that responsibility is worth it precisely because their process is a competitive asset they do not want sitting inside a product every competitor can also buy.

Lock-in also shows up in ways that never appear on an invoice. Your reporting is limited to the fields the vendor chose to expose, so the metric your board actually wants can be one the platform simply cannot produce. Your integrations run through connectors the vendor maintains, which means a change on their side can quietly break a workflow on yours. And the deeper your customizations go, the more your ability to leave depends on people who happen to know the platform's quirks. A custom build removes those constraints, but only if it is built on standard, portable foundations rather than a new proprietary trap of your own making.

When platforms outgrow you

The warning signs are consistent across companies. You are paying for a stack of add-ons that each solve a fraction of your problem. Your team keeps exporting data to spreadsheets because the platform cannot report the way you need. Admins spend more time fighting configuration limits than doing their actual jobs. A single unusual rule in your business requires a consultant and a five-figure customization project.

At that point the platform is no longer saving you money or time. It is a tax you pay to avoid building. The signals overlap with the ones in signs your business has outgrown off-the-shelf software, and they tend to compound. One workaround is fine. A dozen workarounds stitched together with manual steps is a system held together by hope.

The timing of the switch matters as much as the decision. Teams tend to migrate off a platform far too late, after the workarounds have calcified into official process and the platform's data has become the system of record for things it was never meant to hold. The cost of leaving climbs every year you wait, because more depends on it and more has to be untangled. If you can see the wall coming (usage growing, customization deepening, add-on spend climbing) it is cheaper to plan the custom build while the platform still works than to scramble once it clearly does not. A phased migration, moving the parts that hurt most first while the platform keeps handling the rest, is almost always less risky than a single cutover.

Deciding between the two

Frame the decision around differentiation. Where your process looks like everyone else's, use a platform and move on. Where your process is the reason customers choose you, that is where custom is worth the investment. A common and sensible answer is both: a platform for commodity functions, custom software for the parts that set you apart, connected through clean integrations.

A few questions cut through most of the debate:

  • Does the platform force you to change how you work, or does it fit?
  • What does year three cost, including add-ons and seat growth?
  • If the vendor doubled prices, how trapped would you be?
  • Is this process a differentiator, or is it plumbing?
